Get a custom, optimized labor matrix that matches staffing to sales or guest counts instead of guesswork.
In this custom engagement, we work directly with your leadership team (up to 4 hours total) to help you build a practical labor matrix for one restaurant concept/location.
In this engagement, we will:
Clarify goals & constraints
Define your target labor efficiency metric (choose either Sales per Labor Hour or Guests per Labor Hour) and key guardrails.
Identify peak, shoulder, and slow periods per day.
Review your current reality
Look at recent sales data (by hour/day), check averages and patterns.
Understand your current roles, pay ranges, and minimum staffing “you think you need” today.
Identify problem areas: overtime, understaffed shifts, or overstaffing on slow days.
Build a custom labor matrix
Map sales or guest count ranges to staffing levels by role (e.g., FOH, BOH, expo, dish, prep, drive-thru, bar).
Define minimum staffing so managers know the true floor.
Outline thresholds where you add or drop positions/shifts.
Align the matrix to your target labor % and service expectations.
Translate to day-to-day manager use
Turn the matrix into a simple tool managers can use when writing schedules.
Clarify how to use the matrix for: forecasted sales, special events, and seasonal shifts.
Provide guidance on how to adjust when actual sales differ from forecast.
By the end of the engagement, you’ll receive:
A custom labor matrix for one concept/location that shows sales or guest count ranges and associated staffing levels by role that you can build into your back office software (Crunchtime Net Chef, Restaurant365, Decision Logic, etc.)
Total time: Up to 4 hours (remote via Zoom or similar)
Typical flow:
Pre-work (you): We send a data checklist (sales, roles, pay ranges, typical schedule) with items to submit before our first meeting so we can hit the ground running.
Working Session (approx. 1.5 hours): Live working session to gather context, review data, and build the first version of your matrix together.
Refinement & Documentation (our side, approx. 2.5 hours): We refine the matrix and then work with you to have your team test it.
Review Call (30-60 minutes): Walkthrough of the final matrix, Q&A, and discussion on rollout and next steps.
This engagement covers:
One restaurant concept and location as the baseline model
Building a single labor matrix framework that your team can later adapt to other units
This engagement does not include:
Full implementation across multiple locations
Ongoing schedule reviews or weekly coaching
HR compliance, handbook creation, or payroll system setup
Best for:
Independent operators or emerging groups that want a smarter, more disciplined approach to labor
Concepts where managers are “gut scheduling” and missing labor targets
Teams preparing to add units and needing a clean, scalable labor model
You walk away with a clear, data-informed labor matrix and a practical tool your managers can actually use next schedule cycle.
